Where HVAC Schedule Loss Actually Starts

One missed predecessor can delay an entire area. 

The HVAC execution sequence had been discussed, and multiple trades were preparing to start work in the same area. The coordinated layout was established, and the upcoming duct and piping work looked ready to move.

But one critical predecessor was missing from the sequence:

The existing fire sprinkler system had to be demolished first. Until that happened, the HVAC installation could not start. The issue was not a clash in the coordination model. It was a sequencing constraint that had never been connected back to the coordinated HVAC plan.

Field Reality

This is where HVAC coordination and field execution can separate.

A coordinated model may show exactly where the new duct, hydronic piping, plumbing, electrical, and sprinkler systems belong. But that does not mean the space is physically ready for those systems to be installed.

Existing sprinkler mains, abandoned ductwork, temporary services, insulation removal, shutdowns, or structural work may all be predecessors to HVAC installation.

If one of those activities is missed, the coordinated HVAC route can be completely buildable and still not be executable.

Then crews get shifted, fabrication sits, mobilizations change, and the installation sequence starts losing time.

Why It Gets Missed?

Coordination meetings naturally focus on the new work:

  • Where does the duct go?

  • Who gets elevation priority?

  • Can the pipe clear structure?

  • Is access maintained?

But the model usually does not force the team to answer another critical question:

What has to happen in the field before this coordinated HVAC work can actually be installed?

That gap between coordination and implementation planning is where predecessors get missed.

Practical Control

Before releasing an HVAC area for fabrication or installation:

  • Review existing systems that cross or occupy the coordinated HVAC path and identify what must be removed first
  • Assign every demolition, shutdown, relocation, or temporary-work predecessor to a specific trade and date
  • Sequence the coordinated model by installation zone—not just by system—to confirm the first trade can physically start
  • Walk the area against the coordinated layout before release and verify that field conditions match the planned sequence

If Trade #1 cannot get into the space, everything coordinated behind it is still waiting.

So before the next area is released, ask one final question:

What still has to happen in the field before the first piece of duct or pipe can actually go in?

If that answer is not clear, the area probably is not ready yet. That last check is often the difference between a coordinated plan and an executable one. Every team handles that handoff a little differently, which raises the bigger question:
